What Counts As Direct
The boundary between production cost and overhead decides every margin figure you will ever look at. It needs deciding once, deliberately.

Makers who need cost of goods sold to be accurate before any pricing conversation is worth having.
Everything in a making business runs through one number. If cost of goods sold is wrong, the margin is wrong, the pricing is wrong, and the product mix you are pushing hardest may well be the one earning least.
Getting it right means materials, direct labor and the production costs that genuinely belong to output all landing in the right place, and staying out of general overhead where they would quietly flatter every product you sell.
A pattern turns up often enough to be worth naming. The product that sells most is the one everybody assumes carries the business, and when the costing is finally done properly it turns out to be the thinnest margin on the list.
It is nobody's fault. Prices were set when materials cost less, and volume made the total look healthy enough that nothing prompted a second look. Product-level margin is what surfaces it.

Owner hours spent making rather than running the business are a genuine production cost, and excluding them makes small runs look viable when they are not.
Inventory is profit converted into things on a shelf. It is a normal part of the business and it is also the most common place for cash to disappear while the profit and loss statement stays reassuring.
Reporting that keeps stock movement visible alongside the cash position stops that gap becoming a surprise, particularly in the run-up to a busy season when the temptation is to buy ahead.
The engagements that come up again and again in this kind of business.
Not overall. By product. It is a different number and it usually changes what you push.
